One Team, One Vision: Transforming Partner & Retail Product Development

The Background

As my department grew within the Partner & Retail domain, my leadership team and I recognized the need for a unified way of working. The LEGO Digital Manifesto set the foundation, but bringing it to life across my 14 product teams required deliberate action. Together, we sought to create a framework that would enable collaboration across teams while ensuring adaptability to change. Our ambition was clear: to strike the right balance between autonomy and alignment, innovation and stability, and efficiency and sustainability.

The Problem

Despite having a common goal, my product teams often encountered misalignment in priorities, communication barriers, and differing approaches to problem-solving. Some relied heavily on rigid documentation, while others trusted instincts over data. Local optimizations sometimes took precedence over scalable, sustainable growth, leading to inefficiencies and duplicated efforts. Extensive planning, though valuable, at times slowed our ability to pivot when needed. Without a clearly defined approach to collaboration, we risked working in silos rather than as a cohesive, high-performing organization.

The Solution

To address these challenges, my leadership team and I worked together to develop a structured way of working, drawing inspiration from Agile principles and the LEGO Digital Manifesto. We prioritized open collaboration, ensuring that all voices were heard and valued across roles. By embracing data-informed decisions, we encouraged teams to rely on meaningful metrics while maintaining room for creativity. Our culture promoted adaptability, allowing us to pivot when necessary, and fostered community-driven initiatives to ensure scalable and inclusive solutions. We created a safe space for experimentation and encouraged pragmatic technology choices, ensuring that our decisions served the broader organizational goals rather than individual preferences.
